BFCM Ads Management for Ecommerce Brands

Home / Services / BFCM Ads Management

BFCM ads management is about doing the right work in the right order, months before the weekend itself. Brand Scaling runs Q4 and Black Friday Cyber Monday campaigns for DTC brands as a done-for-you service: we plan the offer and calendar, build the creative bank, run early access and peak week, control costs when CPMs rise, and carry the momentum into December.

If you want the playbook to run yourself, our BFCM Meta ads playbook covers dates, structure and budget by week, and the Q4 ecommerce ads strategy guide covers the wider season. This page is for founders who would rather hand the season to a team that has run it many times.

What is BFCM ads management?

BFCM ads management is a done-for-you service that plans and runs your paid ads for Black Friday and Cyber Monday and the weeks around them. It covers offer planning, a bank of ready creative, early access campaigns, peak week structure, cost controls when auctions get expensive and a December plan to keep revenue going.

What the service covers

The engagement covers the full season, not just a few days of higher budgets. Each part is owned by us, with sign-off from you on offers and spend levels.

  • Q4 plan: offer, calendar, budget ceiling and break-even targets by phase
  • Creative bank: offer ads, gifting angles and urgency cuts produced and approved before November
  • Early access: list building and early offer campaigns to bank sales before peak costs
  • Peak structure: campaign setup and budget pacing for Black Friday through Cyber Monday
  • Cost controls: rules and bid strategies that stop spend chasing unprofitable orders
  • December follow-on: shipping cut-off, gift card and post-BFCM customer campaigns

Planning starts with the margin, not the discount

The most expensive BFCM mistake is choosing a discount first and working out the maths later. We start from your unit economics: what margin is left after the offer, what that does to break-even ROAS, and how much spend the business can carry at peak CPMs. A 30% discount on a 60% margin product changes the break-even ROAS sharply, and the ad plan has to be built around that new number.

From there we choose the offer type that protects margin while still standing out, such as bundles, gifts with purchase, tiered spend thresholds or a straight discount where it makes sense. We also agree stock levels with you, because running out of hero products mid-weekend wastes the audience you paid to build.

Building the creative bank

During BFCM there is no time to brief, film and edit from scratch. Every ad needed for the season is ready before November starts, with proven evergreen winners recut with offer overlays, new angles for gifting and urgency, and static versions for fast swaps.

We build the bank using the same hook and angle matrix we use all year, so the BFCM ads still lean on angles that already convert for your customers. Across our client accounts we produce 30 to 50+ new creatives a month; in Q4 that output is pulled forward so the season starts with depth rather than a handful of ads.

Early access and peak week

Early access

In the weeks before Black Friday, we run campaigns that grow your email and SMS list and invite customers to an early offer. Sales made before peak week cost less to acquire, and the people who join the list become the cheapest buyers once the main offer goes live. Several of our published Q4 results came from this pre-peak window.

Peak structure

During the weekend itself we keep structure simple: a small number of campaigns with enough budget to stay out of learning, the strongest creative from the bank, and retargeting sized to the audience you built in October and November. Budgets are paced by day, not set and left.

Cost controls

CPMs rise across the auction during BFCM. Cost caps or bid caps on scaling campaigns, daily checks against break-even CPA and clear pause rules keep spend from chasing orders at a loss. Manual bidding has worked well in some of our accounts when automated bidding overspent.

The December follow-on

Revenue does not stop on Cyber Monday. December brings shipping cut-off urgency, last-minute gifting, gift cards and the chance to bring BFCM buyers back for a second order. We plan this before November so creative and offers are ready, and we use the new customer list from the weekend as the starting point for retention through email and SMS.

Reporting and decisions during the season

Peak weeks move too fast for monthly reports. During BFCM you get a short daily update with spend, revenue, blended MER, new-customer share and cost per purchase against the break-even target, plus the decisions we made that day and why. Platform-reported ROAS is read alongside Shopify revenue, because attribution gets noisier when every channel is running offers at once.

Decisions that change your risk, such as raising the budget ceiling, extending the offer or pulling a product that is running low on stock, come to you for approval first. Decisions inside the agreed plan, such as moving budget between campaigns, swapping fatigued ads from the bank or tightening a cost cap, we make on the spot. After the season you get a written review of what worked by offer, angle and phase, which becomes the starting point for next year.

  • Daily update with spend, revenue, MER and CPA against break-even
  • Clear approval rules for budget, offer and stock decisions
  • Post-season review by offer, angle and phase

Who this is for and how it is priced

The service suits DTC brands with product-market fit, stock to support a spike in demand and a paid social budget of at least $10K to $20K a month going into Q4. Ideally we start by early autumn, because creative and early access need lead time. Later starts are possible but narrow what can be done.

Agencies usually price seasonal management as a monthly retainer, a percentage of ad spend, a performance fee or a mix. Brand Scaling does not publish prices; we quote after the Brand Growth Audit, once we know your margin, offer and how much spend the plan will carry.

Proof from real accounts

  • 3.56x ROAS during BFCM: $59,241 on $16,630 spend, women's fashion (see the proof)
  • $112,866 In 13 days: On $28,391 spend with early BFCM offers (see the proof)
  • 4.06x ROAS in 7 Q4 days: $133,420 on $32,857 spend, dropshipping (see the proof)
  • $449,221 In 49 days: Dropshipping brand in the Q4 run-up (see the proof)

Frequently asked questions

When should I hire an agency for BFCM ads?

Ideally by late summer or early autumn. Offer planning, the creative bank and early access campaigns all need lead time, and an account needs a few weeks of stable performance before peak budgets. Starting in November is possible, but the work shrinks to managing spend on whatever creative already exists.

How much should I spend on Black Friday ads?

Set the ceiling from your margin after the offer, not from last year's spend. Work out the new break-even ROAS for your BFCM discount, then plan how much spend the business can carry at higher CPMs while staying above it. Stock levels and cash flow set the other limits on how far you can push.

Do BFCM ads only run on Black Friday weekend?

No. The season usually starts weeks earlier with list building and early access offers, peaks from Black Friday to Cyber Monday and continues into December with shipping deadline and gifting campaigns. Brands that only spend over the weekend pay peak prices for every customer and miss cheaper sales on either side.

How do you control rising CPMs during BFCM?

We use cost caps or bid caps on scaling campaigns, daily checks against break-even CPA and clear rules for pausing ads that slip. Early access and list building also help, because warm audiences convert at a lower cost when the auction is most crowded. The aim is profitable orders, not the biggest revenue number.

What is the difference between this service and your BFCM playbook?

The BFCM Meta ads playbook is a free guide to run the season yourself: dates, structure, budget by week and a creative checklist. BFCM ads management is the done-for-you version, where our team plans the offer, builds the creative bank and runs the campaigns day to day with your approval on offers and spend.
